2024 review
Lena Vasquez has been at Square in Oakland since 2022 — Product Manager II on seller-facing payments. She shipped Instant Payouts adoption work and a dashboard redesign that moved a real metric. Her 2024 review said “strong collaborator” and “great work on payments.” Someone else on the team made Senior.
She could not argue the process was unfair in writing. She had no writing. Wins lived in Slack threads, Jira closures, and a mental list that evaporated every December.
In January 2025 she decided she would not open a blank doc called “2025 stuff” again.
Grower habit
After Instant Payouts hit GA in February she logged one Grower entry: what changed, which squads, adoption number she had handy. Forty-seven seconds. No formatting guilt.
She repeated that through Q3 — twenty-three entries total. Seller onboarding, risk rule change, a partnership launch she would have forgotten by October without the timestamp.
Polish was for later. Capture was for the Tuesday after ship when memory was honest.
Calibration
November 8: one afternoon polishing Q3 wins. Scope tightened. Failed-payment rate and adoption percentages pulled from what she had actually typed months earlier — not numbers she invented under stress.
She exported PDF November 9 with a note to her manager Rachel: “Happy to cut — this is everything.” Rachel forwarded sections to the calibration doc unchanged.
December committee: Rachel cited the 18% Instant Payouts adoption lift and cross-squad scope from Lena’s doc. January letter: Senior Product Manager.
“Last year my manager promoted a feeling about me. This year she promoted numbers I wrote down in March.”
Lena worked the same hours in 2024 and 2025. Only one year left a paper trail her manager could cite in a room Lena was not in.
